YSL Retail Innovation System
Scaling Luxury Through Retail System Design
01
Context
Building a Tiered Fixture Strategy and Rollout Platform for YSL Beauty Across the Americas.
How might we deliver a consistent luxury brand experience across diverse retail environments while balancing investment, scalability, and operational efficiency?

Material Innovation
After reviewing dozens of commercially available marble laminates, none met YSL's luxury standards.
Instead of selecting the least-worst option, I partnered with manufacturers to develop a custom marble laminate tailored specifically for YSL.
Objectives
Preserve luxury appearance
Meet global brand standards
Improve durability
Reduce fabrication complexity
Enable large-scale rollout
After multiple iterations and approvals, the material received acceptance from YSL Global.
Business Impact
Cost Reduction
50% reduction in construction cost compared to tile-based marble execution.
Durability
Improved resistance to:
Daily wear
Fixture updates
Retail maintenance
Speed
Simplified fabrication and installation processes.
Scalability
Enabled rapid deployment across multiple retailer formats.
2.Fixture Standardization
YSL Fixture Library
As the number of YSL retail projects continued to grow, we faced a recurring challenge: every new counter required a new design package, engineering review, and fabrication process.
I established the YSL Fixture Library—a collection of standardized fixture modules, dimensions, material specifications, and construction details that could be reused across multiple store formats and retailer environments.
Objectives
Create a scalable retail platform
Reduce repetitive design and engineering work
Maintain brand consistency across locations
Simplify fabrication and vendor coordination
Accelerate project delivery timelines
Support future rollout programs
After multiple phases of development and implementation, the fixture library became the foundation for YSL retail execution across the U.S. market.
Business Impact
Efficiency
Reduced fixture development time by leveraging pre-approved design modules and construction details.
Consistency
Created a unified design language across multiple retailers, markets, and store formats.
Speed
Accelerated project execution by eliminating the need to redesign core fixture components for each installation.
Rollout Phase
The custom marble laminate became the new standard for the Americas market.
Implemented in:
35 Nordstrom Innovation Insert Walls
A locally developed innovation wall program that modernized product presentation while maintaining global brand consistency.
10 Customized Beauty Counters
Adapted to various retailer footprints while preserving a unified luxury appearance.
Regional Adoption
The material solution was later adopted by YSL teams across:
United States
Canada
Latin America
creating a shared material platform for the region.

Evolving the System
Once the rollout platform proved successful,
we began asking a different question:
Could the same design language be elevated for flagship environments where brand visibility justified greater investment?

Key Learning
Not every store requires the same level of investment.
A tiered retail system allows brands to allocate resources strategically while maintaining a consistent customer experience.

Designing Luxury at Scale
This project was not about choosing between cost and experience.
It was about creating a framework that allowed both.
By establishing a fixture library, developing a custom material system, and introducing investment tiers based on store hierarchy, we created a retail platform capable of supporting both large-scale rollout and flagship-level expression.
